On Wednesday, Coinbase CEO Brian Armstrong revealed he has deployed an internal AI system to serve as the company’s “CEO.” This system integrates all Slack messages and Google documents, and is helping him manage the company and provide strategic advice. This practice suggests that the prospect of AI replacing executive functions may become reality faster than anticipated.

Media reports have long stated that artificial intelligence will replace entry-level jobs and may even eliminate some middle management positions. But Armstrong’s approach shows that AI replacing CEO or some executive functions is coming sooner than expected. This system has evolved from a basic productivity tool into a strategic advisor, and is widely used across teams such as legal and finance.

Armstrong, in an interview at Davos with “All-In” co-host Jason Calacanis, stated that he has gone from using AI for routine tasks to deeper strategic consulting, letting AI actively alert him to potential blind spots he may overlook. This “reverse prompt” model is transforming how executives make decisions.

The scope of this system has already gone beyond traditional automation tools and started to involve core executive functions such as strategic judgment and time management, providing a practical example of AI at the highest levels of business.

AI System Integrates Company-wide Data

Armstrong introduced that Coinbase has deployed self-hosted AI models over the past year, connecting all company data sources. He said:

Every Slack message, every Google document, all Salesforce data, Confluence content, it’s all been brought together. You can ask questions of these AI agents, and every team is using it.

Calacanis compared this system to the “Oracle of Coinbase,” and Armstrong agreed. By aggregating all internal communications and documents, the system creates a unified information repository, enabling AI to fully understand the company’s operations.

Such comprehensive data integration allows AI to identify patterns and problems that human managers may overlook, providing executives with unprecedented informational depth for decision-making.

From Execution Tool to Strategic Advisor

Armstrong said his way of using AI has fundamentally changed. “Now I don’t just prompt it to ‘help me write this memo,’” he said. “As a CEO, I ask these AI agents, ‘What’s happening in the company that I should know but might not?’ It will tell me, ‘You know, this team actually has a strategic disagreement’—and I really didn’t know, because it can read every Slack message and every Google document.”

This usage transforms AI from a passive execution tool into an active strategic advisor. Armstrong can use AI to surface potential organizational problems that may be filtered or delayed in traditional management hierarchies.

According to Armstrong, Coinbase board member and Shopify CEO Tobi Lütke introduced him to the “reverse prompt” concept. “He said it’s like a reverse prompt. Instead of telling the AI agent what you want to do, you ask it what you should think more about,” Armstrong said.

AI Supervises Executive Time Allocation

Armstrong further demonstrated applications of AI in executive performance management. “It’s like a mentor, a coach,” Calacanis commented. Armstrong responded, “For example, ‘What can make me a better CEO?’ It’ll say, ‘I reviewed how you spent your time last quarter. This is the allocation you said you wanted, but actually you spent 32% of your time rather than 20% on this matter.’”

He also asks AI other strategic questions, such as, “What have I changed my mind about the most in the past year?” This application goes beyond traditional management tools, involving self-reflection and strategic adjustment, which are core executive functions.

Armstrong concluded: “It will proactively prompt you about information you should be thinking about, instead of the other way around.” This marks a fundamental transformation in human-machine interaction—where, in the future, it’s not humans prompting AI, but AI prompting humans.
